What does waiting on AI cost you?
Work out what each month of waiting on AI costs your company. Free calculator, the formula behind it, and a line you can paste into your next board deck.
Every month AI isn't running a workflow it could take on, you don't get the value that workflow would bring. Put an average monthly value on each workflow, multiply by how many there are, then by the months you wait. That's your cost of delay: value you don't get, counted before you spend anything on implementation.
Workflows AI could take on. Count each one once.
Your average, after what AI costs to run. Count hours saved at what those hours cost.
Extra months before AI adds value, compared with starting now.

How the number is built
An AI opportunity is one workflow AI could take on, such as answering support tickets or preparing invoices. Count each one once, so the same hours or revenue aren't counted twice.
- Lost each month you wait = AI opportunities × value of each workflow
- Total if you wait = lost each month × months you wait
- If value builds up slowly = half the total. That's our assumption for a workflow that takes time to reach full value, not a measured figure.
Value of each workflow is your average, in dollars per workflow a month, after what AI costs to run. Months you wait is how much later the value starts than if you started now.
The calculator takes 0 to 10 workflows, $0 to $500,000 per workflow a month, and 0 to 24 months. The math runs in your browser. Your numbers are saved in this page's web address, so anyone you send the link to, and the site's host, can see them.

A worked example
A company has 3 AI opportunities, each worth $10,000 a month on average. Lost each month it waits: $30,000. Total if it waits 6 months: $180,000. If value builds up slowly: $90,000. All of it comes before anything is spent on implementation.
What the number leaves out
It's an estimate, not financial advice. It doesn't include:
- what implementation will cost (the ROI calculator adds that up)
- value that compounds once a workflow is running
- ground competitors gain while you wait
- that money later is worth less than money now: here, a dollar next year counts the same as a dollar today
It also depends on your monthly values being right. That's the part worth testing: in a working session we measure one of your real workflows with you.
Questions about the cost of delay
What is the cost of delay for AI?
It's the value you don't get while AI isn't running a workflow it could take on. Put an average monthly value on each workflow, multiply by how many there are, then by the months you wait. It's counted before you spend anything on implementation. Work out yours.
How do you calculate the cost of delaying AI adoption?
Multiply the number of AI opportunities by the average monthly value of each one. That's what you lose each month you wait. Multiply it by the months you wait to get the total. We also show half of the total, in case value builds up slowly. That half is an assumption, not a measured figure. Run the numbers.
How do I estimate the monthly value of an AI opportunity?
Start with one workflow. Count the hours AI would save on it each month and multiply by what those hours cost you. Add any revenue it would bring in sooner or errors it would stop, then take off what AI would cost to run. With several workflows, use the average, and don't count the same hours twice. If you can't defend a number, use the low end.
Isn't it cheaper to wait until AI matures?
Waiting has a cost too, but it's harder to see. Every month you wait, the value of that work goes unclaimed and your team gets no practice with AI. The tools will keep improving either way. Start on one real workflow now and build it so you can swap tools later without starting over.
How do I make the case for AI to my CEO or board?
Show them what waiting costs, in dollars, on work they recognize. Pick one to three workflows, put a monthly value on each and state what a 6-month wait would lose. Then name who is accountable for each one. The calculator writes a line you can paste into the deck.
